How to build a budget that survives past June

Kabir SethiHead of Planning & Analysis · 25 Aug 2026 · 7 min read

Driver-based budgeting, rolling forecasts and the quarterly reset that keeps the plan alive all year.

Most annual budgets are abandoned by the end of the first quarter. Not because the team stops caring, but because the plan was built on line items rather than on the drivers that move them.

Budget the drivers

Outlets, conversion, average order value, headcount, utilisation. Agree these with the people who own them, and let the numbers flow from there.

Roll it forward

A rolling twelve-month forecast, refreshed each quarter, keeps the horizon constant.

Keep the original

Keep the approved budget as a fixed benchmark. Re-forecasting is not the same as moving the goalposts.
